Security leadership is non-negotiable, but a full in-house team is not always the right first move. A framework for deciding.

You need security leadership long before you can justify a full-time CISO and team. A virtual CISO (vCISO) gives you senior direction, board reporting, and program ownership at a fraction of the cost — until scale changes the maths.

When a vCISO is the right call

Early-stage or lean organizations, a first SOC 2 or ISO 27001 push, or a business that needs strategy and governance more than day-to-day operations. A vCISO sets direction and hands your team a roadmap.

When to build in-house

Once security is continuous and central to the product — regulated data at scale, a large attack surface, or 24/7 operational demands — an in-house team backed by managed services (SOC, MDR) is usually the better structure.
